Your Case Management System Is Only as Good as the Files Underneath It

Microsoft 365 for law firms works when the file structure is built around matters rather than departments, so a case management system can map to it instead of fighting it.

Most firms do not have a software problem. They have four copies of the same folder tree, permissions nobody set deliberately, and a case management system being asked to point at all of it.

This is groundwork. It happens inside an implementation, before a case management system or an intake build can be trusted, and it is the thing that turns out to be the blocker more often than the software ever is.

What a matter-centric file structure actually means

Generic Microsoft 365 consulting stops at the platform. For a law firm the platform is the easy part — what matters is the shape of what goes in it, and there are four requirements a legal document store has that an ordinary business one does not.

5 files, one matter, four folders, two of them called FINAL. The case management system can be pointed at one of these. It cannot be pointed at all of them, and nobody has decided which is authoritative.

    Folders follow the matter, not the department

    A firm organised by practice group has to guess where a document lives. A firm organised by matter does not. Everything for one client sits in one place, whoever touched it.

    The structure has to match what the case management system expects

    If the document store and the case management system disagree about where a matter's files live, every integration built on top inherits that disagreement. This is the one that quietly breaks things eighteen months later.

    Retention has to be expressible

    A closed matter has a disposal date. A structure that cannot represent "closed, retain until 2033" makes retention a manual exercise forever, which means it stops happening.

    Access has to survive a conflicts check

    Screening a matter means removing one person's access to one matter, today, without rebuilding permissions from scratch. If that is hard, it gets skipped.

Files are the part firms notice first. They are not the only layer a case management system depends on, and the other four are the ones nobody looks at until something has already gone wrong.

Access that follows the matter, not the org chart

Permissions inherited from the matter record rather than granted per person per folder. That is what makes a conflicts screen a single action instead of an afternoon, and it means a compromised account exposes the matters that user was on, not the whole book.

Communications that land on the matter

Phone, email and calendar wired so the record of a conversation attaches to the case rather than living in one person's inbox. The test is whether a colleague picking up a matter can see what was said without asking.

The connections between systems, designed rather than accumulated

Intake to case management, calendar to deadlines, phone to the client record. Most firms have these as a pile of one-off links added when someone noticed a gap. Designed as a set, they stop contradicting each other.

Written rules for who may use what

An inventory of the applications actually in use, who owns each one, and a policy covering how client data may be handled in them, including artificial intelligence tools. Most firms cannot produce this list on request, which is the problem.

Knowing what happens if an account disappears

Which systems are critical, who holds the credentials, and how a person is onboarded and offboarded without leaving access behind them. This is the layer that only becomes visible when someone leaves.
